How BROCARD Ukraine moved from fragmented project tracking to a transparent portfolio — and became the first company in the world to deploy LEO PPM Gantt Edition.

Background
BROCARD Ukraine is the country’s leading network of prestige perfumery and cosmetics, with 68 stores across 22 cities, more than 670 international brands in its portfolio (including Chanel, Dior and Lancôme) and a loyalty base of approximately 1.9 million customers. The company runs an omnichannel model that combines physical retail, an e-commerce platform and a mobile app.
Each year BROCARD launches dozens of initiatives — from new store openings to large IT programs. As project work became part of daily operations, the company needed a single, transparent environment to manage its growing portfolio.
Challenges
Before implementation, the team faced constraints typical of a fast-growing organization:
- No single environment for managing the full project portfolio,
- No fast way to obtain the live status of every initiative,
- Up to two weeks of preparation required for each project committee,
- Up to 80% of working time spent gathering and synchronizing data instead of analyzing it.
Objectives
BROCARD aimed to:
- Establish a single, transparent portfolio management environment,
- Enable real-time visibility of status, schedule and ownership across all projects,
- Significantly reduce the time required to prepare project committee materials,
- Introduce a clear role model with defined responsibilities,
- Standardize and accelerate the start-up of recurring projects (in particular, new store openings),
- Ensure the solution integrates naturally with the existing Microsoft ecosystem.
Implemented Solution
LEO Consulting implemented LEO PPM, a Project Portfolio Management solution built on Microsoft technologies, and later migrated the company to LEO PPM Gantt Edition — a version of the product that uses LEO Gantt, LEO Consulting’s proprietary scheduling engine. BROCARD became the first company in the world to adopt this edition.
The solution fits naturally into the existing tool landscape:
- LEO PPM — the central portfolio management system, holding focus on end goals;
- Azure DevOps — for development projects;
- MS Teams / Office 365 — for communication and team collaboration.
A complete role model was configured in the system, covering portfolio managers, sponsors, project managers, business analysts, users and readers — creating a clear architecture of responsibility across the portfolio.
Implementation Process
Implementation of LEO PPM started in December 2024. By late April 2025 the team was actively testing the system and populating it with live project data. In June 2025 BROCARD decided to migrate to LEO PPM Gantt Edition; the migration was completed in November–December 2025 — roughly 1.5 months on top of an already-populated portfolio. With a smaller starting dataset, the same transition would take approximately two weeks.
Critically, the entire rollout took place during the peak retail season — without any impact on day-to-day operations or sales.
Two project archetypes are currently run in the system: IT-driven initiatives and large store-opening projects — confirming that LEO PPM supports both technical and business-critical operational work.
Results
- Transparency: a single, live view of the entire project portfolio.
- Faster decision-making: project committee preparation reduced from up to two weeks to a few hours.
- Accelerated project kick-off: a complete store-opening plan — 304 tasks with owners assigned — loaded into the system in 3 minutes via templates (approximately 90% faster than manual setup).
- Controlled growth: 16 active projects and 7 completed by the end of 2025, with 14 new starts launched during the year.
- No operational risk: go-live and migration delivered during peak retail season without impact on the business.
- Clear ownership: a full role model removed the typical “everyone is responsible for everything” ambiguity.
Conclusion
For BROCARD, LEO PPM Gantt Edition became more than a tool — it became the technological backbone of a mature project-management operating model. The company moved from manual administration to managerial focus, from fragmented tracking to a transparent portfolio, and from custom project setup to templated kick-off at scale.
The case demonstrates that LEO PPM can be deployed quickly, integrates naturally into a Microsoft-based environment, and delivers measurable acceleration of project work even in companies with a large, mixed portfolio of IT and operational initiatives.
