The company runs an omnichannel model that combines physical retail, an e-commerce platform and a mobile app.<\/p>\n<p>Each year BROCARD launches dozens of initiatives \u2014 from new store openings to large IT programs. As project work became part of daily operations, the company needed a single, transparent environment to manage its growing portfolio.<\/p>\n<p>&nbsp;<\/p>\n<h2>Challenges<\/h2>\n<p>Before implementation, the team faced constraints typical of a fast-growing organization:<\/p>\n<ul>\n<li>No single environment for managing the full project portfolio,<\/li>\n<li>No fast way to obtain the live status of every initiative,<\/li>\n<li>Up to two weeks of preparation required for each project committee,<\/li>\n<li>Up to 80% of working time spent gathering and synchronizing data instead of analyzing it.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h2>Objectives<\/h2>\n<p>BROCARD aimed to:<\/p>\n<ul>\n<li>Establish a single, transparent portfolio management environment,<\/li>\n<li>Enable real-time visibility of status, schedule and ownership across all projects,<\/li>\n<li>Significantly reduce the time required to prepare project committee materials,<\/li>\n<li>Introduce a clear role model with defined responsibilities,<\/li>\n<li>Standardize and accelerate the start-up of recurring projects (in particular, new store openings),<\/li>\n<li>Ensure the solution integrates naturally with the existing Microsoft ecosystem.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h2>Implemented Solution<\/h2>\n<p>LEO Consulting implemented <strong><a href=\"https:\/\/www.leoppm.com\/en\/\">LEO PPM<\/a><\/strong>, a Project Portfolio Management solution built on Microsoft technologies, and later migrated the company to LEO PPM Gantt Edition \u2014 a version of the product that uses LEO Gantt, LEO Consulting&#8217;s proprietary scheduling engine. By late April 2025 the team was actively testing the system and populating it with live project data. In June 2025 BROCARD decided to migrate to LEO PPM Gantt Edition; the migration was completed in November\u2013December 2025 \u2014 roughly 1.5 months on top of an already-populated portfolio. With a smaller starting dataset, the same transition would take approximately two weeks.<\/p>\n<p>Critically, the entire rollout took place during the peak retail season \u2014 without any impact on day-to-day operations or sales.<\/p>\n<p>Two project archetypes are currently run in the system: IT-driven initiatives and large store-opening projects \u2014 confirming that LEO PPM supports both technical and business-critical operational work.<\/p>\n<p>&nbsp;<\/p>\n<h2>Results<\/h2>\n<ul>\n<li><strong>Transparency: <\/strong>a single, live view of the entire project portfolio.<\/li>\n<li><strong>Faster decision-making: <\/strong>project committee preparation reduced from up to two weeks to a few hours.<\/li>\n<li><strong>Accelerated project kick-off: <\/strong>a complete store-opening plan \u2014 304 tasks with owners assigned \u2014 loaded into the system in 3 minutes via templates (approximately 90% faster than manual setup).<\/li>\n<li><strong>Controlled growth: <\/strong>16 active projects and 7 completed by the end of 2025, with 14 new starts launched during the year.<\/li>\n<li><strong>No operational risk: <\/strong>go-live and migration delivered during peak retail season without impact on the business.<\/li>\n<li><strong>Clear ownership: <\/strong>a full role model removed the typical &#8220;everyone is responsible for everything&#8221; ambiguity.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h2>Conclusion<\/h2>\n<p>For BROCARD, LEO PPM Gantt Edition became more than a tool \u2014 it became the technological backbone of a mature project-management operating model.
